The hidden cost of muddling through

Many smaller companies run IT in the most expensive way there is: handing it to the employee “who knows about computers”, calling an engineer only when something breaks, postponing updates and hoping for the best. It looks like saving money and it is the exact opposite. Every hour that employee spends fighting the printer is an hour taken from their actual job; every problem handled as an emergency costs more than prevention would have; every untested backup is a time bomb. Professional IT management is not an additional cost — it replaces an invisible, unpredictable cost with a visible, planned and smaller one.

Growing without IT becoming the brake

The moment improvised IT shows its limits is almost always growth: a new site, ten new employees, a move to hybrid working, an important client asking for security assurances. Suddenly what “worked” no longer holds. The layering is the problem, not the technology

In a smaller company the infrastructure has almost never been designed: it grew by successive additions. A server bought in 2018 because it was needed, a network disk added to make room, three generations of computers purchased one at a time, a firewall configured by somebody who no longer works there, a remote access opened in a hurry during lockdown and never closed again.

It works through inertia, and that is exactly why nobody touches it. But layering carries three costs that appear on no invoice.

Nobody has the full picture. Every job starts with half an hour of exploration, because no map exists.

Every piece is a different age, so the same rules cannot be applied to everything, and in the end they are applied to nothing.

Single points of failure are invisible until they give way. Nobody can say what stops if a particular server is switched off, and it gets discovered by switching it off.

You do not need to rebuild everything

This is the most common defensive reaction, and we advise against it almost every time. Rebuilding the infrastructure from scratch is expensive, risky and in most cases unnecessary.

The order that works is different. First you take a picture: an inventory of what is there and how things depend on each other. It is a few days’ work and it almost always produces the first real map the company has ever had. Then you fix the three or four things that genuinely move the risk — backups that restore, remote access properly closed, accounts belonging to people who no longer work there, separating the guest network from the servers. Then you plan the rest in stages, replacing when it makes sense rather than when it breaks.

The result is that spending is spread out and the company never stops. It is less dramatic than a rebuild project, and it works better.

The five things we find in almost every smaller company

  1. Nobody has ever tried a restore. The backup runs and the light is green: that is a hope, not a protection.
  2. There are active accounts belonging to people who left months ago. Not through negligence, but because there is no list to remove a name from.
  3. Remote access was opened badly. Remote desktop exposed to the internet without a second factor is the most common shortcut and ransomware’s favourite way in.
  4. Everything is on the same network. Workstations, servers, printers, cameras and the guest Wi-Fi can all see each other.
  5. The knowledge lives in one head. Either an employee who “knows about these things”, or an excellent external engineer. In both cases it is written down nowhere.
